BFCM 2026 preparation checklist for Shopify merchants

Black Friday and Cyber Monday bring your biggest traffic of the year. This checklist covers what to set up before the rush hits your Shopify store.

Black Friday and Cyber Monday bring your biggest traffic of the year. This checklist covers what to set up before the rush hits your Shopify store.

BFCM 2026 is coming. For most Shopify stores, this four-day stretch generates more revenue than any other period of the year. It also generates more problems: overselling, fraud, crashed checkouts, and inventory chaos.

The stores that run smooth BFCM campaigns prepare months in advance. Here’s the checklist.

Inventory and stock

Audit your inventory levels. Check actual stock against what Shopify shows. Fix any discrepancies now, not on Black Friday morning.

Set up low stock alerts. Know when bestsellers drop below threshold so you can restock or mark them sold out before overselling.

Identify your BFCM products. Which items will you promote? Which will you discount? Tag them now for easy rule application later.

Order safety stock. If you’re running promotions on specific products, order extra. Better to have leftover inventory than to oversell and refund.

Order limits and protection

Set maximum quantities per product. Prevent one customer from clearing your bestseller. A limit of 3-5 units per product keeps inventory available for more buyers.

Enable customer purchase limits. For limited items, track purchases across orders. A customer who bought 3 units on Friday shouldn’t be able to buy 3 more on Monday.

Set minimum order values. If you’re offering deep discounts, protect margins by requiring a cart total of $35 or $50 before checkout.

Cap maximum order values. Unusually large orders during BFCM often signal fraud or resellers buying in bulk. A price cap stops those orders at checkout, so you never have to catch them before shipping.

In DC Order Limits, create these rules and apply them to your BFCM product tags. Test them before the sale goes live.

Fraud prevention

Review your fraud settings. Shopify’s built-in fraud analysis catches some issues. Consider additional fraud apps if you’ve had problems in past years. For a deeper pass, work through our BFCM security checklist.

Require account creation for large orders. Guest checkout is convenient but makes fraud easier. Consider requiring login for orders over a certain amount.

Set up address verification. Mismatched billing and shipping addresses are a red flag. Flag these for manual review.

Monitor for velocity. Multiple orders from the same IP address in rapid succession often indicate bot activity or fraud testing.

Shipping and fulfillment

Confirm carrier capacity. Talk to your shipping partners about expected volume. Make sure they can handle your BFCM orders without delays.

Set shipping cutoffs clearly. If orders after December 15 won’t arrive by Christmas, say so. Clear expectations reduce support tickets.

Update shipping rates if needed. Carriers often add holiday surcharges. Factor these into your free shipping threshold (our free shipping threshold calculator does the math) or adjust rates.

Prepare packing materials. Order boxes, tape, labels, and packing materials now. Suppliers run short during the holiday rush.

Site performance

Test your site speed. Run PageSpeed tests on your key pages. Fix anything that loads slowly. Speed matters more during high traffic.

Load test if possible. If you’re on Shopify Plus, work with Shopify on load testing. Standard plans generally handle BFCM traffic, but complex themes or apps can slow things down.

Simplify checkout. Remove any unnecessary steps or apps from checkout. Every extra second increases abandonment during peak traffic.

Check mobile experience. Most BFCM traffic is mobile. Test the full purchase flow on your phone.

Discounts and promotions

Create your discount codes. Set them up in Shopify now. Test that they apply correctly to the right products.

Decide on stacking. Can customers combine discount codes with automatic discounts? Decide and configure before the sale.

Set start and end times. Automatic discounts should turn on and off automatically. Test the timing in advance.

Plan your email schedule. Coordinate with your email provider. Queue up your BFCM emails and test the links.

Customer support

Prepare FAQ updates. Add BFCM-specific questions to your FAQ: shipping times, return policies, discount terms.

Stock response templates. Your support team will answer the same questions hundreds of times. Give them templates.

Set response time expectations. If you can’t respond within 24 hours during BFCM, say so. Customers appreciate honesty.

Add chat capacity. If you use live chat, make sure you have enough coverage for BFCM volume.

The week before BFCM

Final inventory check. Confirm stock levels one more time.

Test all discount codes. Place test orders with every code you’re using.

Verify order limits are active. Test your DC Order Limits rules with a dummy account.

Check email and SMS flows. Make sure your abandoned cart and confirmation emails work.

Brief your team. Everyone should know the sale terms, discount codes, and how to handle common issues.

During BFCM

Monitor in real time. Watch your Shopify analytics. Watch for inventory running low.

Check for fraud patterns. Look at orders coming in. Flag anything suspicious before shipping.

Stay available. Someone should be able to handle urgent issues throughout the sale period.

Document problems. Note anything that goes wrong. You’ll want this for next year’s planning.

After BFCM

Review performance. What sold? What didn’t? What ran out too fast?

Process returns promptly. Holiday returns spike in January. Have a plan.

Collect feedback. Ask customers about their experience. Use it to improve next year.

Update your checklist. Add anything you missed this year for BFCM 2027.
